Will AI Replace HVAC Comfort Advisors? Doubtful. But It WILL Change HVAC Sales…FOREVER!

Artificial intelligence (aka “AI”) will totally replace all human workers and there will be no more jobs that pay you.
I mean…at least that’s what the headlines want to scare you into believing, right?
Because it seems every day I am reading more and more articles about all the job types most likely on the chopping block due to AI and the robots taking over, mostly:
- Writers
- Programmers
- Accountants
- Customer service representatives
- Graphic designers
But what about HVAC comfort advisors?
Are we on the dawn of a new age where homeowners in need of a new HVAC system simply:
- Open an app
- Upload a few pictures of their existing system and the mechanical room
- Answer a few basic questions about their comfort preferences, zoning preferences, allergies, pets, etc.
- Receive an automatically generated Manual J load calculation using property data, measurements, and information collected through the app
- Have an AI avatar of an HVAC comfort advisor walk them through which ductless mini split heat pump system to finance
I mean…sure, I guess maybe parts of that process could be AI’d out.
However…
[*dramatic pause]
…the big question remains:
Will AI replace the HVAC comfort advisor entirely?
Hold up, wait a minute. Slow your roll, primo.
I have the receipts and the vision of a future timeline that might help stop The Terminator from becoming a documentary.
AI is already changing the HVAC industry, we all can agree on that.
Smart controls can learn homeowner behavior and potentially broker a peace treaty in the endless “Who touched the thermostat??!” Wars of the 21st Century.
Building systems can analyze operating data.
Algorithms can identify abnormal equipment performance, optimize energy consumption and help predict maintenance problems BEFORE equipment fails.
HVAC Career Now has made a similar argument about service technicians. Their argument:
AI is more likely to change the way HVAC professionals work than eliminate the need for skilled people altogether.
I agree.
Plus, I think the same logic applies to HVAC sales:
AI probably isn’t going to replace the HVAC comfort advisor.
But an HVAC comfort advisor who learns how to use AI effectively may have a serious advantage over one who refuses to bother learning it at all.
And that distinction matters.
AI Can Process Information About the HVAC Project (…but you still have to walk the job and lay eyes on the work!)
Residential HVAC sales is messy.
Literally.
It’s not an inside sales role where you’re selling software from behind a computer screen and over the phone or video call.
Imagine you are walking into a 100-plus-year-old house with:
- three additions to the original structure over the course of 4 renovations (1 was an “oops” re-do reno, know what I’m saying?)
- two electrical panels
- an air handler wedged into an uninsulated attic somebody long ago apparently designed specifically to punish HVAC comfort advisors like yourself on this mid-July day at high noon thirty and you skipped lunch but you probably have a granola bar or maybe some jerky in the ‘ol battle bag
- A flex duct octopus with a pet squid installed during three different presidential administrations
Plus a homeowner asking:
“Can’t we just put a bigger unit in?
Or just add more Freon to get us through another season and then maybe we can talk replacing the whole thing in the winter when the price will probably be cheaper because you guys are slow around the winter…right?
Oh you do heating, too?
Yeah, I knew that, I’m just saying, though.
It’ll be cheaper if I just wait till winter, right?
And also give me a good deal on a few squirts of Freon and we’re good till the end of the summer.
I mean, that sounds like a solid plan if you ask me.
What was your name again?
And what company?
Wait…who called you?
Who?
Nah, don’t know him.
Nah, I think we’re good. You can go now. GO! I have a pre-planned activity at 1.”
AI can help analyze information before you meet the homeowner and put eyes on the work. However, just off the top of my head, here’s a quick list of what AI can’t do when it comes to HVAC sales:
- AI cannot walk through that hot, uninsulated attic in the middle of summer.
- AI can’t notice the return duct somebody crushed behind a moving box labeled “MISC.”
- AI can’t see that the homeowner converted the upstairs bedroom into a zen spa for the au pair…of their au pair!
- AI can’t listen, weigh competing priorities of comfort vs money, and propose a reasonable solution when Dad wants central air while Mom absolutely does not want to have to go through all the hassle and expense of having HVAC contractors opening her recently renovated ceiling, then paying a general contractor to patch and paint it all back up.
Nope.
And I even have a bonus “AI can’t” that most likely proves the human form of the HVAC comfort advisor is probably here to stay for the long term.
AI can’t look somebody dead in the eye and honestly, without a shadow of a doubt, say the words:
“Based on what I found, here’s what I think makes the most sense for your house.”
That matters.
Because a professional HVAC comfort advisor doesn’t simply sell equipment.
We interpret buildings, systems, budgets and people…and then connect all four through human judgment, orchestrating the chaos into a repeatable process that culminates in comfort, referrals, and favorable online reviews.

Where AI CAN Make an HVAC Comfort Advisor Better
Instead of asking whether AI can replace you and steal your job as an HVAC comfort advisor, calm down, take a deep breath, count to 11…and be cool.
Are you cool?
OK, then I need you to now consider asking a better question:
What parts of my HVAC sales job can AI help me do faster or better?
Buddy…as you’re about to see, quite a few things.
Enough to give you back more time in your day so you can focus on what you do best: selling heating and air conditioning equipment to homeowners and business owners.
1. Preparing for the Appointment
Before walking into a sales call, AI can help you organize available useful information that will help you be more prepared and close more deals faster since you have all this great HVAC knowledge on deck.
What am I even talking about?
I am talking about:
- Existing equipment
- Property characteristics
- Previous service history
- Common system configurations
- Equipment specifications
- Rebates and incentive programs
- Questions you should investigate during the appointment
That doesn’t mean blindly trusting whatever AI tells you.
After all, even the well-known and wildly popular AI chatbot ChatGPT has a disclaimer front and center on their prompt box for all to see that says something along the lines of:
ChatGPT is AI and can make mistakes. Check important info.
Ummm…so I’m no AI genius, but to me at least…that reads like (and I’m paraphrasing what I assume even ChatGPT would say about this):
“A human will need to doublecheck the AI output to ensure we’re good to go, you know?”
It means potentially arriving better prepared.
“Better to have it and not need it than need it and not have it”
Do you know that one? Yeah, who came up with that one?
That’s right. A person. A real human. Using real human knowledge and words we are still learning and using today.
So enough about this: “Ohhhhh…AI will take over and enslave humanity!”
Ummmm….ok? And…what does that have to do with getting heat back into an elderly couple’s pied-à-terre in the city or AC back in a second she-shed by the seashore in the summertime?
Come on now, what are we doing?
Think of AI as an “extremely fast, useful, and worth what we’re paying for you” helper.
Not the person ultimately responsible for the recommendation.
That’s still you, obviously.
Let’s face it.
A top-producing, install calendar-filling, professional HVAC comfort advisor worth their commission check doesn’t exactly fall out of the sky and land at your HVAC company’s doorstep, asking if they can fill out a “job appy”.
They are developed.
And they are human.
And they are you.
And they are me.
Capisce?
Not quite?
OK, I got more if you’re still up for hearing why AI won’t be replacing humans working as HVAC comfort advisors so you seriously don’t really have much to worry about, to be completely honest with you (or as the younger generations enjoy saying, “deada$$”).
2. Turning Technical HVAC Into Homeowner Language
One of the most valuable skills a comfort advisor can develop is translating hardcore technical HVAC specs (short for “specifications”) and other industry lingo and insider trigger words into “normal and doesn’t do HVAC for a living type of person…has a regular, normal career like an engineer” language.
Most of these “normie” homeowners aren’t super excited believe it or not about discussing HVAC things like:
- static pressure
- sensible heat ratios
- inverter modulation
- C-wires
- blower performance tables
- brazing with nitrogen (Every time, am I right?)
- BTU capacities, SEER2 ratings, A2L refrigerants, and insulation R-values (OK, now we’re just showing off!)
They want to know:
- “Will my bedroom finally be comfortable?”
- “Will this thing be quieter?”
- “Why does the upstairs always get hotter?”
- “What’s the difference between these two systems?”
- “Why does this option cost more?”
- “I don’t even know why I am in this room anymore. Do you know why? And who are you?”
AI can be extremely useful for practicing those explanations.
Give it a complicated HVAC concept and ask it to explain the idea without technical jargon.
Then make the explanation your own.
The technical knowledge still matters.
The communication still matters.
AI simply helps connect the two.

3. Building Better Proposals
HVAC proposals shouldn’t require a homeowner to be an engineer (unless, of course, they are actually employed as an engineer and they let you know about that upon meeting.)
AI can help comfort advisors organize complicated recommendations into clearer options and explanations.
For example:
Option 1 (“GOOD”): Solve the immediate HVAC equipment issue.
Option 2 (“BETTER”): Solve the issue while ALSO improving system efficiency.
Option 3 (“BEST”): Address the entire system, including equipment, ductwork/airflow, energy efficiency, and indoor air quality.
AI can help you explain the differences.
But here’s the important part:
AI did not inspect the house, take the measurements, evaluate the existing system, or talk to the homeowner.
Because that’s YOUR job as the HVAC comfort advisor. Right?
The recommendation still needs to originate from your inspection, measurements, experience, knowledge, and company standards.
Otherwise, you aren’t using AI.
You’re outsourcing your professional judgment to an AI chatbot.
Those are not the same thing.
Because one involves using AI to help you think through and communicate a recommendation based on what YOU actually found in the field.
The other involves asking a chatbot to make a professional heating, ventilation, and air conditioning system recommendation for a house it has never stepped foot inside.
Those are very different things.

4. Better Follow-Up Without Sounding Like a Robot
There’s an old saying in HVAC sales:
“The fortune is in the follow-up.”
And I couldn’t agree more.
Because any real HVAC sales pro will tell you:
Follow-up is one of the biggest opportunities in HVAC sales.
Annnnd…it’s also one of the areas where comfort advisors routinely drop the ball. Shocker.
I get it, though.
We’re busy, especially during heat waves, blizzards, and various other times throughout a typical year.
Another appointment comes in.
Then another.
And still another.
That’s right, we’re going back-to-back-to-back estimates and we haven’t even had lunch yet (but luckily you probably packed a snacky snack in the good ‘ol battle bag, so you should be good until you can grab a late lunch back at the office as you catch up on paperwork, emails, voicemails and status updates of your ongoing jobs you sold that are currently underway.)
Suddenly the proposal you promised to follow up on two days ago is sitting somewhere in your CRM collecting digital dust and it’s just because you only have so many hours in the day to get through all these estimates and appointments.
Fortunately, AI can help organize follow-up based on where the homeowner is in the buying process.
It can help draft:
- Proposal follow-ups
- Appointment recaps
- Frequently asked question responses
- Financing explanations
- Installation preparation messages
- Post-sale communications
But please don’t copy and paste some robotic:
“Dear Valued Customer, I hope this message finds you well…”
No human really talks like that.
But you can use AI to create the first draft.
Then modify the output to sound like yourself.
Look at you, controlling your robot army and bending them to your will, obeying your commands to draft emails you can quickly modify and fire off between estimates and collecting checks.
Yeah, show AI who REALLY runs the show…HUMANS!
HU-MANS!
HU-MANS!
HU-MANS!

Awright, let’s continue…
5. Sales Training and Role-Playing
This may be one of AI’s best applications for helping HVAC comfort advisors fill more install calendars and make those commission envelopes feel much heavier.
And you DID hear this from me, capisce?
You can practice having difficult sales conversations without burning through actual live-fire leads.
For example, you can tell AI:
“You’re a skeptical homeowner who received three HVAC estimates and thinks mine is too expensive. Don’t make this easy for me.”
Now practice that conversation using the scripts and responses you’ve been learning from AI.
Or:
“You’re a homeowner who wants a bigger air conditioner because the upstairs is uncomfortable.”
Or:
“You’re comparing my heat pump recommendation against another contractor offering cheaper equipment.”
Run the conversation.
Use the AI’s voice feature and pretend you’re on the phone with the homeowner who called you after hours when you’re in the middle of something absolutely not HVAC-related at all…until now.
Get stuck trying to come up with the right response to an objection a homeowner might toss out when you make a recommendation for a new HVAC system.
Then try again.
Change the homeowner personality.
Go from friendly to downright combative and pushing back on everything you say because they like to feel in control and right.
Do it twenty times.
That type of repetition used to require another salesperson or sales manager willing to spend an afternoon role-playing with you.
And let’s address the extremely large elephant in the room.
Actually, this elephant has a pet elephant.
And the pet elephant is somehow bigger than the first elephant.
Sometimes the person training the new comfort advisor is also the top-producing salesperson who will soon be competing against that same comfort advisor for:
- The best leads
- The best appointment times
- The best territories
- The easiest layups
- The biggest commissions
- The most install calendar space
- The coveted title of “person everyone in the office quietly resents because they sell too much”
Think about how weird that is.
You are essentially asking someone to train their future competition how to become more dangerous.
“Hey, Kenny, can you please teach this rookie every single thing you know about HVAC sales so that someday he can beat you out of the lead you wanted and collect the commission you feel rightfully belongs to you?”
Yeah.
Sounds totally normal.
What could possibly go wrong?
Maybe Kenny is a wonderful human being who genuinely enjoys mentoring people and wants everyone around him to WIN.
Awesome.
Or maybe Kenny is the self-appointed “sales leader” who tells the rookie on Day 1:
“Kid, I’m gonna teach you everything I know.”
Then quietly thinks:
“Except the really good stuff. You’re not taking my Tuesday afternoon she-shed AC replacement lead, pal.”
Because six months riding shotgun with Kenny suddenly feels approximately five months, three weeks and six days too long.
And then maybe you find something.

The People Using AI May Be Less Afraid of It
Here’s where the broader workplace data gets interesting.
ADP Research has found that AI use is already becoming commonplace at work.
About half of workers surveyed globally said they were using AI several times a week, while roughly one in five were using it nearly every day.
And the people using AI most frequently weren’t necessarily the ones expecting it to take their jobs.
In fact, frequent AI users tended to report greater confidence in their job security.
Maybe there’s a lesson there for HVAC comfort advisors.
AI can look terrifying when you’re standing outside of it.
Start actually using it, and something changes.
You begin noticing all the things it can help you do. Such as:
- Research equipment.
- Practice objections.
- Improve follow-up.
- Organize notes.
- Explain complicated HVAC concepts.
- Prepare for appointments.
- Create training material.
- Brainstorm solutions.
And then you start noticing everything it can’t do.
It wasn’t in the basement with you.
It didn’t see the ductwork.
It didn’t hear the homeowner tell you that the baby’s bedroom never gets comfortable.
It didn’t notice one spouse quietly shaking their head while the other started talking about replacing every piece of equipment in the house.
It doesn’t know that the technically “best” solution on paper might be completely wrong for the people actually living there.
That’s when AI starts looking less like your replacement.
And more like another tool in the truck.
A remarkably powerful one.
But still a tool.
And somebody has to know how to use it to benefit themselves and their customers.
And that somebody…is you.
You are the leader of the robots.
With great power comes great responsibility.
Use it wisely.
So…Will AI Replace Human HVAC Comfort Advisors?
Ugh…again with this. I thought we already answered this, no?
In fact, I don’t think asking if AI will replace humans in the workforce is the right question to ask at this point.
Instead, it probably makes more sense to ask:
Will AI change what separates an average sales rep from a top-producing, install calendar-filling HVAC comfort advisor who is actually worth their commission check?
Absolutely.
The future HVAC comfort advisor will probably have access to better diagnostic information, smarter CRM systems, faster proposal creation, better sales training, automated follow-up and an enormous amount of technical knowledge almost instantly.
That’s not bad news.
That’s leverage.
Because the advisor still has to take all that information and walk into somebody’s home.
Still has to inspect the system.
Still has to ask the right questions.
Still has to recognize the problem behind the problem.
Still has to earn trust.
Still has to make a recommendation.
Still has to communicate it clearly.
And ultimately?
Still has to ask for the business.
AI isn’t necessarily coming to take your HVAC sales job and enslave humanity unless someone from the future can travel back in time and stop this all from happening by stopping the robot sent from the future on a mission to stop the birth of humanity’s leader in the war against the robots.
Or something like that, I mean to be honest with you…nobody REALLY knows what the future will ACTUALLY look like.
But we know what today looks like and what can be done now to improve our odds of a better tomorrow.
So why not learn how to use AI to close more HVAC deals?
Because the bigger threat probably isn’t AI replacing the HVAC comfort advisor.
It’s another HVAC comfort advisor learning how to use AI better than you.
(I bet the AI wouldn’t like that either, right?)
